The one thing that catches sellers every year is the inbound cut-off. Amazon publishes a date inside Seller Central by which FBA stock must arrive at the fulfilment centre to be sellable on day one; stock that arrives after it may be received during the sale, or after. What do you check during the sale?
- Every two to three hours on day one: spend against plan, Buy Box on festive ASINs, deal status (Amazon suspends deals that lose the Buy Box or run out of deal quantity), and stock cover on the top ten ASINs.
- Daily: ACoS by campaign against the break-even for that ASIN, not against last month's average. Cut placements below threshold; move budget to search. See the ACoS and TACoS glossary entries for the maths.
- Stock rule: pause ads on any ASIN under three days of cover. Amazon still charges the click on a listing that goes out of stock mid-session.
- Deal quantity: if a Lightning Deal is 100% claimed early, it is a sign the price was too low; do not add more quantity without checking margin.
- Returns and defects: keep an eye on A-to-z claims and negative feedback daily; a spike usually points at a packaging or size-chart problem you can fix the same day.
What does the post-event week look like?
- Restore bids and budgets within 48 hours. Festive bids on normal traffic burn margin.
- Reconcile. Match the settlement report against orders, refunds, FBA reimbursements and deal fees. Raise reimbursement cases for lost or damaged inbound and for customer returns not received; the windows are finite.
- Returns. Fashion and lifestyle categories should budget for returns around 15% of orders (Techqueto's checklist number). Check returned units for grading; unsellable FBA returns need a removal order before storage fees accrue.
- Cool down. Keep hero ASINs in stock so the rank gained during the sale holds; clear slow movers through Amazon's own later waves rather than deep coupons. Write the retro: units by ASIN by day, stock-out hours, ACoS by campaign, return rate by category.
What went wrong for sellers last year?
- The GST rate change landed mid-preparation. Medianama reported that the GST Council's 3 to 4 September 2025 decisions, which merged the four slabs into two main rates, left sellers holding stock invoiced at old rates, delayed pricing decisions and exposed them to billing mismatches during the peak. Keep tax as a separate line in your price sheet so a rate change is a formula edit.
- Fashion stocked to the wrong number. Redseer's first-leg read of festive 2025 (11 days from 22 September) put e-commerce GMV at ₹60,000 to ₹62,000 crore, up 20% to 22%, with smartphones and appliances contributing 60% to 65% and fashion growing in low single digits. Sellers who planned fashion stock to the headline growth carried inventory into November.

How do you pace a rupee ad budget?
Take a seller who normally spends ₹1,50,000 a month on Amazon Ads and sets aside ₹4,00,000 for a 12-day festive window: early access, the first ten days, and two days after. The shape below follows the same logic agency guides apply to Flipkart's sale (SW Cybernetics: about 1.5x normal in the pre-week, three to four times on the first two days, two to three times after), adjusted for Amazon's longer run.
