Because the event is short, the sequencing matters more than the totals. A Lightning Deal scheduled for hour 40 with the stock still in a sort centre is a deal you paid a fee for and could not sell. What do you check during the 72 hours?
- Every two hours: spend against the day's plan, Buy Box on deal ASINs, Lightning Deal claim percentage, and stock cover on the deal set.
- Twice a day: ACoS by campaign against each ASIN's break-even; cut placements below threshold and move budget to exact match.
- Deal quantity: a Lightning Deal claimed out in the first hour was priced too low; do not top up quantity without checking margin.
- Stock rule: pause ads on any ASIN under one day of cover. In a 72-hour event, one day is the whole second act.
- Defects: watch A-to-z claims and negative feedback; a spike on day one points to a listing problem you can fix before day two.
Keep one person on the sheet for the full 72 hours in shifts. The pattern that costs sellers most is a deal ASIN that loses the Buy Box to a reseller at 2 am, which suspends the deal and sends the ad clicks to the reseller's offer; whoever is on shift should have the authority to reprice or pause without waiting for a morning call. Lightning Deals also run in fixed slots with a fee charged whether or not you sell, so a slot that opens while the ASIN is out of stock is money gone; check the schedule against stock cover at the start of each shift.
What does the post-event week look like?
- Restore bids within 24 hours. The post-Prime Day CPC hangover is short but real.
- Reconcile. Settlement against orders, refunds, deal fees and FBA reimbursements; raise cases for lost inbound and unreturned returns inside the windows.
- Returns. Fashion and lifestyle categories run higher return rates; agency checklists budget around 15% (Techqueto). Grade returned units and file removal orders for unsellables.
- Bank the rank. Keep deal ASINs in stock at normal ad levels for four weeks; the sales velocity from Prime Day is what lifts organic rank into the festive season.
- Write the retro. Units by ASIN by hour, stock-out hours, ACoS by campaign, return rate. This is your Great Indian Festival dry run, and the retro is the point.
What went wrong for sellers last year?
- Stock arrived after the event. The most common Prime Day failure in the accounts we audit is inbound shipped on time but received late; this is our observation, not a published figure. Amazon's own July 2026 coverage listed 500-plus new launches and 2 lakh small-business products on offer; the sellers whose stock sat in a sort centre were not among them. Ship two weeks early and split shipments.
- Deals priced below break-even. Prime Exclusive Deals require a discount on recent price, and sellers who had run coupons in June found their allowed deal price sat below margin. Stop discounting four weeks before Prime Day so the reference price recovers.
- Fee stack not recalculated.
