Two points from that table deserve a sentence each. First, the deal price you submit is a commitment; Flipkart approves deals against a discount floor (agency guides quote 15% as a common minimum) and de-lists deals that break it, so build the discount from your net margin, not from a wish. Second, the sale is decided by listing quality as much as price: a listing with four stars and fifty reviews wins the ad auction at a lower CPC than a weaker listing with a higher bid, which is why the countdown starts with listings, not ads. What do you check during the sale?
- Every two to three hours: ad spend against the day's plan, stock cover on the top ten SKUs, and whether any deal has been paused by Flipkart for a price or stock issue.
- Daily: the placement report; cut placements that fall below your break-even ROAS and move that budget to search. Read ROI against margin, not against last month.
- Stock rule: when a listing drops under three days of cover, pause its ads. Nothing wastes festive CPCs like a sold-out tile.
- Cancellation rule: do not accept orders you cannot ship in the SLA. Seller-fulfilled cancellations in sale weeks land on your seller tier and follow you into the next quarter.
- Price parity: if a competitor undercuts you on the same product, decide once, in writing, whether you match; do not reprice hourly.
- Bank offers and coupons: the instant discount is funded by the bank and platform, but check daily that your listing shows the badge; missing badges are usually a catalogue attribute problem you can fix.
What does the post-event week look like?
The sale ends, the returns start. Fashion and lifestyle sellers should budget for returns around 15% of orders (Techqueto's checklist number; your own last-year figure is better). Then three jobs, in order.
- Restore bids within 48 hours. Festive bids left in place eat a week of margin at post-sale CPCs. Move Smart ROI targets back up and reset daily budgets.
- Reconcile. Match Seller Hub payment reports against orders, returns and SPF claims. Raise claims for damaged or wrong-item returns inside the window; the window is short and the money is real.
- Cool down stock. Sale-week velocity lifts organic rank for weeks; keep the hero SKUs in stock at normal ad levels so the rank sticks, and clear slow movers through Flipkart's own post-sale clearance events rather than deep coupons.
Write a one-page retro while the numbers are fresh: units by SKU by day, stock-out hours, ad spend by placement, return rate by category. That page is next year's four-week plan.
What went wrong for sellers last year?
Three things stand out from 2025, all attributed.
- The GST rate change landed in the middle of prep. The GST Council's 3 to 4 September 2025 meeting collapsed the four slabs into two main rates, and Medianama reported that sellers holding stock billed at old rates were unsure how to reprice, delayed decisions, and faced billing mismatch exposure right as volumes peaked. Lesson: keep a live price sheet that separates tax from base price, so a rate change is a formula edit, not a re-listing.
- Fashion under-delivered. Redseer's first-leg read of festive 2025 (the 11 days from 22 September) put GMV at ₹60,000 to ₹62,000 crore, up 20% to 22%, but with smartphones and appliances contributing 60% to 65% and fashion growing in low single digits. Fashion sellers who stocked to the headline growth number were left with inventory.
- Small-ticket demand moved to quick commerce. How do you pace a rupee ad budget?
Take a seller who normally spends ₹1,00,000 a month on Flipkart Ads and has set aside ₹2,50,000 for the sale window, covering the Early Bird week, the sale itself and the two days after. Agency guides (SW Cybernetics) suggest 1.5x normal spend in the pre-week, three to four times normal on days one and two, two to three times on days three to five, and 1.5x for retargeting after.
